Re-sourcing fulfillment and freight for a growing supplement brand
Context
A growing supplement brand had outgrown parts of its fulfillment and freight setup. Costs were rising, the true cost drivers were hard to separate, and the team needed a practical way to understand whether to renegotiate, re-source, or change the operating model without creating service disruption.
Problem
The team needed to understand whether current fulfillment and freight costs were still appropriate for its volume and channel mix, where the largest cost issues were coming from, and which provider options could improve the business while maintaining service levels.
Work
Modulus Ops reviewed the operating setup, fulfillment cost structure, freight profile, shipment history, provider requirements, and sourcing options. The work separated real savings opportunities from changes that looked cheaper on paper but could create service, transition, or execution risk.
Outcome
The project supported a fulfillment and freight re-sourcing path that recovered $312K annually while maintaining service levels. Savings came from fulfillment costs and freight; no cost table will be shown publicly.
